Why Black Friday readiness matters in 2026
The calendar date is Friday 27 November 2026. South African retailers already stretch the window through “Black November”, early app drops and Cyber Monday 30 November. A campaign can look busy in Ads while losing orders to a slow product page, a surprise delivery fee or a payment that leaves the shopper unsure whether they paid.
The Online Retail in South Africa 2026 report (World Wide Worx with Peach Payments and partners) forecasts about R159 billion in online retail turnover for 2026, versus a reported R130 billion in 2025. In its survey of 201 online retail decision-makers, 61.2% named declined cards as a leading cause of cart abandonment, then shipping fees (51.7%), required account creation (43.8%), long checkout (40.3%) and website or checkout errors (31.3%).
PayInc processed 934 transactions a minute at the national Black Friday 2025 peak. That is national infrastructure, not your store’s capacity target. Customers still expect the transaction, confirmation and fulfilment to work immediately.
Start with the journey the customer will actually use
Do not approve the campaign from a desktop homepage on office fibre. The same report says 57.9% of South African online shoppers use smartphones (26% laptops), and browser purchasing beat apps in 42 of 48 categories measured. A shopper may arrive from email or Meta on prepaid data and switch networks during 3-D Secure.
Give every checklist item an owner, a deadline and a pass/fail. Marketing, development, finance, warehouse and support need the same promotion rules. Use the 20 checks below as a baseline and size load tests to your last peak, list size and media spend.
Checklist 1–5: website stability and mobile buying
- Forecast a realistic traffic range from last year’s sessions, this year’s list and planned spend. Share it with hosting and developers.
- Load-test the buying path — promo landing pages, search, product, cart, checkout, confirmation — not only the homepage. Do not create live charges or corrupt stock.
- Test on ordinary Android hardware and mobile data. Weight, tap targets, sticky bars, cookie and chat overlays that hide “Buy”.
- Compress sale assets and stop autoplay video that burns data. Banners must not shove the layout (CLS).
- Search, filters and sold-out states must be honest. Do not accept an unavailable variant.

Checklist 6–9: checkout and payment recovery
- Shorten checkout and allow guest purchase where it is appropriate. Create the account after payment if you need one.
- Test every method end to end: success, decline, cancel, timeout, duplicate tap. PayFast, Instant EFT, cards and wallets must land in the same order status.
- Keep the cart after a decline. Plain language, another method, no wording that guesses why the bank said no.
- Block duplicate orders and teach support to tell failed, pending and paid apart.
The 2026 report says 40.8% of retailers offer Instant EFT or PayShap, and digital wallets grew more than 35% year on year. That is not an instruction to add every logo. Add what you can reconcile.

Checklist 10–13: stock, shipping and fulfilment
- Reserve stock correctly across website, warehouse and any floor shop. Failed payments must release it.
- Show delivery cost before pay. 51.7% of surveyed retailers named shipping fees as a top abandonment cause.
- Publish honest cut-offs — dispatch versus courier estimate — and do not promise what the warehouse cannot pick.
- Collection, returns and damage need a page a human can find on a phone at 21:00.

Checklist 14–17: margin and marketing
- Contribution margin per deal after product cost, VAT, gateway fees, packaging, delivery subsidy, ads, affiliates and expected returns. Turnover is not profit.
- Test promo rules: start/end in SAST, stacking, gift cards, thresholds, excluded SKUs.
- Advert = landing page. Same products, dates and caveats. Kill expired creative the hour a deal ends.
- Email and recovery journeys on mobile: launch, abandoned cart, failed payment, confirmation, dispatch, delay. Do not say an item is reserved unless the system reserved it.
Checklist 18–20: freeze, monitoring and people
- Code and content freeze after which only approved critical fixes ship. Finish pixels, theme tweaks and apps before that date.
- Monitor the commercial path: uptime, errors, payment statuses, conversion, stock spikes, confirmation email. Name who phones the host, gateway or courier.
- Incident copy ready for outage, oversell and pending payments. Decide who can pause ads.
A freeze is not an excuse to ignore a broken checkout. It is a known-good version with a rollback. Keep backups you have actually restored.
Run a full rehearsal before launch
Walk the real path from advert or email to fulfilment on phones the team did not build the theme on. Compare analytics events with paid orders — a checkout event is not revenue if PayFast failed, and a paid gateway is not enough if the warehouse never saw the order.
Classify issues as launch-blocking, important or post-campaign. The Peach Payments summary of the 2026 research argues the opportunity is customers lost at the last screen. For an SME that means a checkout that works, visible delivery cost, and a team that can keep the promise.
